Shopify Growth Consultant: How to Build a Roadmap for More Traffic and Sales

Most store owners I talk to aren't short of ideas. They've tried a new app, a few ads, a sale, a TikTok account, a new theme. The problem is that none of it adds up, because it was never part of a plan.
That's really what a growth consultant does: works out where your store is losing money, decides what to fix first, and puts the work in an order that builds on itself. After about ten years of running Shopify stores, and helping more than 1,500 store owners with my team, this is the roadmap process I use, and you can follow it yourself.

Quick answer: how do I build a growth roadmap for my store?
Start with your numbers, find the biggest place you're losing shoppers, and fix your store's foundations before you push more traffic. Then pick one main traffic channel, add email and SMS follow-up, and review the numbers every month. A simple 90-day plan keeps the work in the right order.
1. Start with four numbers
Every store's growth comes down to a few numbers. You'll find them in your Shopify analytics:
- Visitors (sessions): how many people come to your store.
- Conversion rate: the share of visits that end in an order.
- Average order value: how much people spend per order.
- Returning customers: how many buyers come back.
Growth means improving one or more of these. Write down where each one is today, so you can tell later whether your work changed anything.
2. Find where shoppers drop out
Shoppers move through steps: they land on your store, view a product, add to cart, start checkout and pay. Shopify's analytics show how many make it through each step. The step with the biggest drop is usually where the quickest win is.
- Lots of visits, few product views: your homepage or menu isn't guiding people.
- Product views, few add to carts: your product pages, price or trust need work.
- Add to carts, few orders: something in your cart or checkout is putting people off. Read why shoppers abandon their cart.
3. Fix the foundations before you push traffic
This is the step most people skip. If your store leaks at product pages or checkout, more traffic just means more people leaving. Fix the leak first: clear product pages, real reviews and policies, a fast store on mobile, and tracking you can trust.

4. Pick one main traffic channel
Trying SEO, Facebook, TikTok, Google Ads and influencers all at once spreads your time and budget too thin to learn anything. Pick one main channel that fits your product and budget, and get it working before adding the next.
- SEO: slower to start, but the traffic keeps coming without paying per click.
- Google Shopping: reaches people already searching for your product.
- Facebook and Instagram: good for products people discover rather than search for.
- TikTok: strong for visual, demonstrable products with a younger audience.
5. Bring buyers back
Getting a new customer usually costs far more than selling again to one you already have. Email and SMS flows like a welcome series, abandoned cart reminders and post-purchase follow-ups work in the background every day. Here are the five flows every store needs.
6. Turn it into a 90-day plan
Put the steps in order and give each month one job:
- Month 1, fix: the biggest leak in your funnel, plus trust, speed and tracking.
- Month 2, grow: start your one main traffic channel, small at first.
- Month 3, keep and scale: add email and SMS flows, and put more into what's working.
7. Review every month
At the end of each month, look at your four numbers again. What moved? What didn't? Keep what works, stop what doesn't, and set the next month's priorities. A roadmap is a living plan, not a document you write once.
When to bring in a growth consultant
You can follow this process yourself. A consultant helps when you don't have the time, when you've tried things and can't see why they're not working, or when you want someone outside the business to spot what you've stopped noticing. A good one starts with an audit and your numbers, not with a package to sell you.

Frequently asked questions
What does a Shopify growth consultant do?
They look at your numbers and your store, find what's holding sales back, and build a plan to fix it in the right order. Many also carry out the work or work alongside your team.
How long before a growth plan shows results?
Store fixes like better product pages and a smoother checkout can show results within weeks. SEO and new traffic channels usually take a few months to build up.
Should I focus on traffic or conversion first?
Conversion first, in most cases. If your store doesn't turn visitors into buyers, more traffic just costs more. Once the store converts, traffic becomes much more valuable.
What numbers should I check every month?
Visitors, conversion rate, average order value and returning customers, plus how much you spent to get each order if you run ads.
